If you want to do something difficult, you need experts.
You need structural engineers to design structures. You need accountants to understand taxes and financial consequences. You need lawyers to understand the law. You need material scientists to understand how different materials behave.
There are problems that cannot be solved properly without people who have spent years, or sometimes decades, learning how to solve them.
But I’ve been thinking about a limitation that comes with expertise.
An expert may be exactly the right person to show you how to execute a particular solution.
That doesn’t necessarily make them the right person to decide which solution you should pursue.
Those are different jobs.
How Should You Build the House?
Imagine you want to build a house.
You could build it with conventional wood framing. You could use concrete block, structural steel, insulated concrete forms, precast concrete, or cast-in-place concrete.
There are several ways to make a building stand up.
Now imagine speaking to an expert in each type of construction.
Ask the wood-framing expert how the house should be built, and there’s a good chance they’ll recommend wood framing.
Ask the concrete expert, and concrete will start to sound like the obvious answer.
Ask the steel expert, and you’ll hear about strength, precision, long spans, and speed.
None of these people need to be dishonest.
The wood expert knows how to build with wood. They understand its strengths. They know which problems are serious, which problems are manageable, and how to avoid the common mistakes.
They know the suppliers, trades, details, costs, and construction process.
Wood feels safe because wood is familiar.
The concrete expert feels the same way about concrete.
The steel expert feels the same way about steel.
Each expert is likely to recommend the world in which their expertise is most useful.
That doesn’t mean their recommendation is wrong. Any one of those systems might be the best choice for the house.
But the person who knows the most about building a house with wood may not be the most impartial person to decide whether the house should be built with wood.
Once wood has been selected, that expert becomes extremely valuable.
Before it has been selected, their advice needs to be understood in context.
Define the House Before the Material
Before choosing the construction system, someone needs to define what the house is supposed to accomplish.
Where is it being built?
What does it need to cost?
How quickly does it need to be completed?
What materials and trades are available locally?
How durable does it need to be?
What kind of maintenance is acceptable?
What does the owner actually value?
Those questions define the house.
“We need a wood-framed house” does not define the house. It defines one possible solution.
The same distinction applies far beyond construction.
“We need a new software platform” assumes software is the answer.
“We need a marketing consultant” assumes the problem is marketing.
“We need to restructure the company” assumes the company’s structure is the problem.
Sometimes those assumptions are correct.
Sometimes the first expert involved quietly defines the problem in a way that makes their preferred solution almost inevitable.
Once that happens, every later decision takes place inside an approach that may never have been properly compared against the alternatives.
Sometimes the Problem Should Be Removed
Engineers love solving problems.
I say that with respect. Solving problems is the job.
Give an engineer an awkward span, and they’ll design a beam.
Give them a difficult connection, and they’ll develop a detail.
Give them an unusual load path, and they’ll find a way to transfer the forces safely through the building.
That ability is incredibly valuable.
It can also create a strange blind spot.
Sometimes the better solution isn’t to solve the problem.
It’s to remove the earlier decision that created it.
Imagine a house has an unnecessarily complicated shape. That shape creates awkward roof drainage, difficult structural spans, unusual connections, additional waterproofing, and more expensive construction.
One expert designs a stronger beam.
Another develops a specialized connection.
Another finds a membrane that can handle the drainage condition.
Every expert may solve their part successfully.
But someone should probably ask why the house has that shape in the first place.
One step backward might eliminate five downstream problems.
Instead, projects often become surrounded by experts who are all competently solving problems that never needed to exist.
The original decision becomes fixed. Every consequence of that decision becomes a new technical challenge.
Eventually, the complexity begins to look unavoidable because so much expertise has been applied to managing it.
A sophisticated solution to an unnecessary problem is still unnecessary.
Before attacking the problem, it can be worth attacking the precursor that created it.
Expertise Creates Identity
There’s a deeper issue underneath the construction system, the consultant, and the preferred solution.
Expertise creates identity.
Someone begins by learning about wood construction.
Eventually, they become known as the wood-construction expert.
They build a reputation around it. Clients hire them for it. Coworkers ask for their opinion. Their income depends on it. Their status comes from it.
The same thing happens to accountants, lawyers, doctors, professors, theologians, software consultants, economists, historians, and engineers.
The expertise becomes connected to a career, a social circle, a sense of competence, and a story about who the person is.
At that point, changing a professional opinion is no longer just an intellectual exercise.
A casual observer may have to change an opinion.
An expert may have to change an identity.
That creates a very different relationship with contradictory information.
The expert isn’t only asking:
“Is this new idea correct?”
Somewhere underneath that question may be another one:
“What happens to me if it is?”
The Jenga Tower
Expertise can start to resemble a Jenga tower.
Every year adds another block.
Research adds blocks. Projects add blocks. Public arguments, lectures, clients, credentials, professional relationships, successful outcomes, and career decisions all become part of the structure.
Experts do replace blocks.
They change their minds. They adopt new technologies. They revise conclusions. They acknowledge that an earlier assumption was incomplete.
Sometimes they can even remove and replace a block near the bottom without bringing down the tower.
People are capable of changing foundational beliefs.
The difficulty increases when several blocks near the bottom need to move at the same time.
Imagine one technical belief supports an expert’s published work.
That work supports their reputation.
Their reputation supports their career.
Their career supports their income.
Their professional standing supports their confidence and their identity.
Now imagine new evidence challenges the original belief.
The expert is not looking at one isolated block.
They’re looking upward at everything that block helps hold in place.
Perhaps one block can be removed and replaced.
Perhaps even a foundational block can be carefully changed while the rest of the tower remains standing.
But when a core ideology is challenged, several foundational blocks may need to move together.
That is when the tower can fall.
The expert may not consciously decide to protect it. They may not say, “I refuse to investigate this because I don’t like where it could lead.”
The process can be far more subtle.
Contradictory evidence may seem less convincing.
Alternative explanations may receive less attention.
Flaws in the existing framework may be treated as exceptions.
A higher standard of proof may be demanded from competing ideas than from familiar ones.
More effort may go into finding a way to preserve the tower than into asking whether the tower should remain standing.
From inside the structure, this can still feel like careful reasoning.
The Expert’s Paradox
The people who know the most about a subject may also have the most to lose if the subject changes fundamentally.
We trust experts because of the years they’ve invested.
Those same years increase the cost of changing course.
The process that creates knowledge also creates attachment.
The deeper the expertise becomes, the more useful the expert may be within that field. At the same time, their comfort, income, reputation, ego, identity, and emotional commitments may become increasingly connected to the field remaining relevant.
That doesn’t mean the expert is wrong.
It doesn’t mean experts shouldn’t be trusted.
It means expertise and impartiality are not the same thing.
Someone can understand a subject better than almost anyone else while still finding it enormously difficult to question the assumptions underneath it.
The Incentives Built Around Expertise
Several forces can pull experts toward the territory they already know.
The first is comfort.
The expert understands the existing method. They know how to make it work, how to recognize problems, and how to recover when something goes wrong.
A competing approach might require them to learn something new. It might place them in a room where they’re no longer the most knowledgeable person.
The familiar method can start to feel objectively safer when it may simply be more familiar.
Then there’s the financial incentive.
The expert has built an economic life around the expertise.
Their company sells the service. Their staff are trained to deliver it. Their clients know them for it. Their professional network is connected to it.
A software consultant may genuinely believe the solution is a large software implementation.
That implementation may also provide several years of consulting work.
Both things can be true.
A recommendation can be sincere and financially convenient at the same time.
There’s also ego.
Experts are accustomed to being valuable because they know something other people don’t.
A different approach may reduce their influence. Another specialist may become the smartest person in the room. The original expert may no longer lead the discussion or receive the credit.
That can create a preference for the option where their intelligence remains most visible.
Then there’s identity.
When someone becomes known for a method, idea, theory, or profession, criticism of the idea can begin to feel like criticism of the person.
The belief is no longer standing alone.
It’s holding up part of the tower.
The Emotional Incentive
Some commitments go beyond professional comfort, money, status, or ego.
They become emotional.
A belief may provide certainty, belonging, purpose, morality, hope, community, or an explanation for how the world works.
At that point, investigating the belief impartially becomes extraordinarily difficult.
I’ve noticed this most clearly with religion.
I sometimes struggle to know how impartial a religious expert can realistically be when investigating evidence or arguments that could undermine the religion they’ve spent their life studying.
That is not an accusation that religious scholars are dishonest.
It’s a personal observation about the emotional conditions surrounding the investigation.
Imagine someone who has spent forty years studying, teaching, defending, and living within one faith.
Their religion may be connected to their career, family, friendships, community, morality, purpose, and understanding of life and death.
If they encounter something that appears to contradict one of the religion’s foundational claims, they aren’t simply reconsidering one historical detail.
They may be reconsidering the structure through which they understand their entire life.
They may be looking at several blocks near the bottom of the Jenga tower.
The emotional incentive doesn’t need to cause them to deliberately ignore the contradiction.
It may simply make the contradiction feel less credible.
It may encourage them to search more aggressively for an explanation that preserves the structure.
It may cause them to demand overwhelming proof before reconsidering a foundational belief, while accepting much weaker support for conclusions that protect it.
I’m not sure any of us can be perfectly impartial when one possible conclusion threatens our family, community, purpose, identity, and understanding of existence.
Religion makes the mechanism easier to see because so many parts of life can become attached to the belief.
But the same emotional protection can form around political theories, academic interpretations, medical practices, construction methods, economic systems, and business strategies.
A belief doesn’t need to be religious before questioning it starts to feel like questioning oneself.
Bias Doesn’t Need Dishonesty
The easy version of this argument would be that experts protect their income or deliberately ignore evidence.
That probably happens.
But I don’t think conscious dishonesty explains most of it.
Human beings are remarkably capable of sincerely reaching conclusions that align with their comfort, financial interests, ego, identity, and emotional commitments.
Bias rarely feels like bias from the inside.
It feels like judgment.
It feels like experience.
It feels like recognizing risks that less knowledgeable people cannot see.
It can even feel responsible.
The danger is not always deception.
It is sincerity shaped by incentives.
How Should We Use Experts?
The answer is not to avoid experts.
Complex things don’t get designed, built, diagnosed, repaired, or understood without them.
The answer is to be more careful about the job we’re asking the expert to perform.
Before choosing an approach, use experts to understand what is possible.
Ask them to identify constraints.
Ask them to explain risks and trade-offs.
Ask them what assumptions they’re making.
Ask when they would not recommend their preferred method.
Ask what problems their solution creates.
Ask whether those problems can be removed by reconsidering an earlier decision.
Ask what an expert in a competing system would say.
Ask whether the project can be simplified before anyone starts designing solutions to its complexity.
Experts should inform the choice.
One expert should not quietly become the choice.
Once the approach has been selected, find the strongest specialist you can.
If the house will be built with wood, hire the wood expert.
If it will be built with concrete, hire the concrete expert.
That is where deep specialization becomes indispensable.
The expert can refine the design, manage the details, avoid known failures, and execute the chosen system properly.
Before the decision, expertise should help compare the options.
After the decision, expertise should drive the execution.
When the Window Becomes a Mirror
I’ve written before about how a brightly lit room can turn a window into a mirror.
The outside world hasn’t disappeared.
The light inside has simply become strong enough that all we can see is our own reflection.
Expertise can work the same way.
Knowledge helps a person see deeply into a subject.
But knowledge rarely arrives alone.
Around it gather comfort, income, reputation, ego, relationships, community, purpose, identity, and emotional commitment.
Those things brighten the room.
Eventually, an expert may believe they’re still looking through the glass while increasingly seeing the reflection of the life they’ve built around the subject.
That isn’t a flaw unique to experts.
It’s a human problem.
Experts simply have more knowledge, more years, and sometimes more of their lives built around the beliefs being questioned.
We Still Need Experts
We still need the wood expert, the concrete expert, and the steel expert.
We need people who understand each construction system better than the rest of us ever will.
But mastery of one way to build a house is not the same thing as an impartial understanding of every possible way to build it.
Expertise tells us how deeply someone understands a particular territory.
It does not tell us how free they are to recommend that we go somewhere else.
Use experts to understand the options.
Use experts to expose risks and constraints.
Use experts to execute the approach once it has been selected.
But before solving every technical problem inside the proposed house, take a few steps backward.
Make sure you’re building the right house.
Make sure the construction system was chosen because it serves the objective, not because it was the system understood by the first expert in the room.
And make sure the problems everyone is working so hard to solve could not have been removed before they were ever created.
